Beating Sephora & Estée Lauder on Google

Background

Joanna Vargas is a luxury skincare brand competing against Sephora, Estée Lauder, and other giants. Exchange Four ran Google Ads and SEO for 18 months.

About Joanna Vargas

Joanna Vargas is a luxury skincare and spa brand operating salons in New York and Los Angeles alongside a product range sold online. That combination is unusual to market: the same search terms are contested by global beauty houses with far larger budgets, while the salon side competes locally on reputation.

The challenge

  • Competing against massive budgets from Sephora, Estée Lauder
  • High cost-per-click in luxury beauty category
  • Organic traffic lagging — dominated by established players
  • Ad spend scaling without proportional ROAS improvement

We doubled our ad spend and our ROAS went up. That's almost unheard of in this industry. Exchange Four's approach is unlike any agency we've worked with.

The approach

  1. 01Restructured Google Ads campaigns around high-intent buyer keywords
  2. 02Doubled ad spend while engineering ROAS improvements simultaneously
  3. 036-month SEO content strategy targeting competitor-owned keywords
  4. 04Conversion landing page optimization focused on skincare shoppers

What paid search work involves

Paid search is bought attention, so structure decides whether it pays. Campaigns are built around buyer intent rather than product names, budget concentrates on the searches that convert, and the terms that waste money are excluded deliberately. Conversion tracking has to be right before any of it can be judged — an account without it is guessing.

Reading the numbers

433% ROAS means roughly $4.33 back for every dollar of ad spend. Placed against benchmark, that sits at the upper end of normal rather than in another league — large-scale datasets put average ecommerce Google Ads ROAS somewhere between 3.3× and 4.2×. The more interesting claim is the organic one: ranking on page one against Sephora and Estée Lauder is a visibility position budget alone does not buy.
